Before–after in Kaizen: how to measure the gain

Don't squeeze the gain into one formula. Line-by-line calculations for time, scrap, energy and safety, plus the three questions a committee should ask.

A single number misleads

'120,000 per year' is impressive but untraceable. Write each gain on its own line with its formula: (old time − new time) × daily quantity × working days × hourly cost.

Four kinds of gain

  • Time: minutes per piece × annual quantity
  • Scrap: scrap-rate difference × material cost
  • Energy: kWh difference × unit price
  • Safety: near-miss count, scored (don't force a monetary value)

The committee's three questions

  • Are the before and after photos taken from the same angle?
  • Where does every input of the gain formula come from?
  • Who re-measures in three months?

These questions turn the meeting from debate into scoring.
